• Stay open. Rigidity is the enemy.

• Ask relentless questions. Especially the ones that cut through the noise.

• Study outside your bubble. Systems, stories, mental models and strategies.

• Test hypotheses. Run experiments.

• Be okay with not knowing. You’re not a machine, you’re a thinker.

Curioisity is your biggest unfair advantage.

🛠️ The Six Operator Moves

Here’s the loop I run. Every day. Every session. Even in challenging situations.

1. Stay Calm (Seriously.)

You can't think in fight-or-flight. Learn to slow your breath. Zoom out. Be the anchor, not the amplifier. This one is the hardest…and where I work the hardest.

Your calm is contagious. So is your panic.

2. Root Cause or Bust

This is where first principles thinking changes the game. If you’ve never broken your stack down to its atomic truths of why it exists, where it fails, what’s real vs. assumed, stay tuned. I’m dropping a full teardown soon on how fintech engineers can use first principles to solve for scale, stability, and system design.

Symptoms are noisy. Surface-level fixes are traps. Drill down using first principles. Utilize tools such as the 5 Whys or Socratic questioning.

If you can’t name the cause, you’re gambling, not solving.

3. Anticipate Like It’s Chess

Don’t stop at the first fix. Think through what comes next. Run the pre-mortem. Plot the failure tree.

Operational awareness is the real moat.

4. Offer Real Options

No half-baked "we could maybe..." nonsense. Bring real choices. Tradeoffs. Risks. Costs of doing nothing.

Leaders don’t just raise problems. They frame decisions.

5. Decide and Move

Perfect info never shows up. Prepare. Make the call. Execute. Adjust if you’re wrong.

Speed beats accuracy when you can recover fast. Or intentionally slow down to figure it out. Either way, make a decision and go with it.

6. Stack Experience into Wisdom

Reflect. Debrief. Log the scar tissue. It’s how your pattern recognition sharpens. This is compound interest.

Judgment isn’t taught. It’s earned.

🔌 Real World Situations: Fintech Isn’t Forgiving

Fintech in large enterprises isn’t “move fast and break things.”

It’s regulated money movement at a national (and international) scale.

Your real-time payouts stall? That’s payroll missing across hundreds of businesses.

Your fraud model misfires after a mobile app update? That’s thousands locked out of deposits, bill payments, or card access.

Push them to:

• Ask “why” more than once

• Connect tasks to outcomes

• Call BS on lazy defaults

Critical thinking is contagious. But so is complacency.

Middle managers? They’re the key.

They’re either multiplying the mindset…or blocking it entirely.

Get them to model it. First principles. Calm analysis. Proactive framing.

If your teams aren't thinking about how to win, they're just keeping the lights on.

You need to have the right people focused on solving the right problems at the right time.

You may think you’re aligned…until the first nasty blocker hits…until you don’t see real results…until outcomes are never realized.

Then you find out everyone was solving different problems.

“Move fast and break things” is great when you’re building a meme generator.

Not when you’re moving money.

Everything fintechs do, from product, infra, compliance, to partnerships, funnels back to this core tension: how do we move money fast, securely, and with minimal surprises?

Situational awareness is the real differentiator.

If you look past the immediate work, you will be at a distinct advantage. This doesn't mean you ignore the work in front of you...rather you're looking at the entire environment around you. This is situational awareness. Situational awareness is the ability to perceive, understand, and anticipate what is happening in the environment around you. You have a clear understanding of your surroundings, including the people, the elements, events at hand and how they are interacting with each other in that period.

You learn to SEE THE INVISIBLE.

Situational awareness isn’t new. It can be traced back to early military theories, including The Art of War by Sun Tzu where he talks about the terrain, understanding positioning, strategies and decision-making when at war. His book was a masterclass in it.

🧠 1. Know yourself, know your enemy

“If you know the enemy and know yourself, you need not fear the result of a hundred battles.”

Internal and external scanning. Sun Tzu emphasizes self-awareness (capabilities, weaknesses, morale) and environmental scanning (terrain, enemy intent, timing). In fintech this is knowing your leadership capabilities, your platform, customers, competition, staff, partners and your market.

🗺️ 2. Terrain and timing matter

“He who knows when he can fight and when he cannot will be victorious.”

Sun Tzu obsessively studied terrain, not just physical but also positional advantage. Nowadays this is company culture, technical debt, regulatory environment — invisible forces that either enable or block execution.

🕵️ 3. Use of spies = early signal intelligence

“Foreknowledge cannot be elicited from spirits… it must be obtained from men who know the enemy situation.”

This is the original signal intelligence strategy. Sun Tzu calls for active intelligence gathering — a metaphor today for listening posts in your org, market-sensing functions, and situational testing. Think: shadow product roadmaps, dry-run GTMs, pulse checks on delivery teams.

🧭 4. Avoid predictable moves

“All warfare is based on deception.”

If your opponent can read you, they control the tempo. Sun Tzu recommends misdirection, feints, and adaptability — core to staying situationally aware and hard to pin down. In scaling fintechs, this means not over-indexing on frameworks or falling into agile theatre. Look at focus, outcomes and adapting based on the needs of the work/environment vs. “following the process”.

⚖️ 5. Strong leaders shape the field, not just respond to it

“The skillful fighter puts himself into a position which makes defeat impossible.”

Sun Tzu wasn’t just about reaction. He was about shaping the environment to force errors from the opponent. In product delivery, this translates to pre-wiring stakeholders, changing the sequencing of dependencies, and controlling perception. You want leverage and positive outcomes.

Situational awareness is dynamic, layered, and deeply strategic. For Sun Tzu, it wasn’t about being reactive — it was about always sensing, always shaping.

Eventually, a theoretical model was created by Dr. Mica Endsley made up of three levels/constructs:

1. Perception: The ability to sense and perceive what is happening

2. Comprehension: The ability to understand the significance of what is happening

3. Projection: The ability to anticipate what is likely to happen

This model serves as a foundation to ground yourself on learning and advancing your situational awareness abilities. These levels are not meant to be serial but rather all parts of the construct to know, understand, and connect so that you can best deal with situations. While situational awareness stems from the military for emergencies, it is a critical skill to be used day/day as a top Operator.

Situational awareness real life…

You’re leading engineering/tech. You’ve got mounting pressures, regulatory fog, risk/sec teams staring you down to fix findings/gaps, ambitious timelines, and teams shipping fast. BUT the outcomes you need aren’t there…you need to better understand what is going on and WHY!

You need to be aware of multiple factors (and determine how to use the information). This is how you operate at a whole other level:

Prime example: I once worked with a senior executive who didn’t read the room with his peers. He pushed a transformation mandate without building alignment first and it cost six months of political churn just to get the other execs to see the value. He had no champions of the cause. All of it could’ve been avoided with better situational awareness.

Stakeholders

1. Who really owns the outcome? Who’s funding it?

2. Who are the key influencers and champions?

3. Who’s quietly resisting?

4. Who do you actually need to keep aligned?

Team dynamics

1. Is the team behind or just under-supported?

2. Is your strongest engineer about to burn out?

Culture & context

1. Is this an empowered org—or command and control in disguise?

2. Are priorities real—or political?

Priorities

1. Is your work top of mind, or are you about to get bumped by someone louder?

External pressures

1. New regulation?

2. Partner chaos?

3. AI-enabled competition?

All of it matters.

Why Situational Awareness Matters More with AI

AI can help you write emails, summarize market intel, generate solutions and now even provide management consulting with enough information fed to it.

BUT…

It can’t read a room.

It won’t notice when a stakeholder goes silent.

Or when engineering’s tone shifts from optimistic to disengaged.

Or that quiet friction between your lead engineer and product manager.

AI accelerates everything—including mistakes.

Situational awareness is your counterbalance.

The more your company relies on AI to move fast, the more you need human intelligence to interpret the noise, feel the tension, and act with precision.

Fintechs that win won’t just scale faster.

They’ll sense faster.

What You Get

If you invest in this skill (it’s really a toolbox of skills vs. an individual one) you’re going to see tremendous gains:

• Earlier visibility into risk and misalignment

• Sharper decisions in complex, high-stakes moments

• The trust of execs who see you’re not guessing—you’re seeing the patterns and trajectory of work

The key is to be curious and get your reps in…practice, fail, learn, adapt and go forward.

Where to Start

As I noted earlier, you need to get your reps in:

• Listen to what’s not being said.

• Ask better questions. Curiosity is your best friend here.

• Watch body language in meetings; especially leaders.

• Map stakeholders, don’t just meet them.

• Observe priorities in action, not on slides.

• Track the vibe of your team over time.

Every signal tells a story.

Your job is to pick up the signals and shape the strategy (and the storylines).

Final Thought

Failure happens because nobody sees the iceberg.

You need to SEE THE INVISIBLE.

“Leaning in” typically involves adding more responsibilities ( and potentially taking on a leadership role). This work is outside of the scope of your current role. You may be doing this voluntarily by proactively seeking new opportunities or your company may have asked you (told in some cases) that you’re now going to be taking on a new mandate. The workload can be in addition to your current one or possibly be temporarily reassigned to a new role. Some great benefits can come with getting the team to “lean in”:

If you’re adaptable, you can learn a lot and fast. There is an expectation of embracing change, ramping up on new opportunities and beginning to deliver immediate results. Regardless of your seniority, this requires unique skills (often favoured by generalists) – gisting information and understanding, situational awareness, communications, situational leadership, adaptability, resilience and perseverance. This agility is crucial

Leadership experience: When companies go through organizational change, “leaning in” includes taking on new leadership responsibilities for many leaders (or potential leaders). This often involves taking on more people, responsibilities and expected business objectives. For newly-appointed leaders, this gives them immediate, practical experience leading a team. Tenured leaders gain insights and experiences into new business units, products, or markets that weren’t in their original portfolio. Also, corporations see this as a training ground for future leaders, as those who demonstrate these qualities can be groomed for management and higher leadership roles. This can drive positive employee engagement, deliver new capabilities and increase revenue.

Innovation and Problem Solving: Employees who are encouraged to “lean in” are more likely to think creatively, propose new ideas, and find innovative solutions to problems. This is crucial for companies looking to stay competitive and adapt to changing markets.

Customer Satisfaction: Customers can see the outcomes of “leaning in” with significant improvements to products, services and solutions. They may also find that they receive a heightened level of customer service.

Strategic Investments: Leaning in might also mean making targeted (highly prioritized) investments in technology, new market entry, or product development. This type of shift requires mobilizing teams and other resources to support the prioritized investments. These strategic investments, though potentially costly upfront, can lead to long-term profitability through differentiation and competitive advantage.

Visibility and Talent Recognition: When employees “lean in”, their efforts and talents become more visible to the management. This makes it easier for companies to identify and nurture high-potential employees, ensuring that talent is recognized and appropriately utilized.

There is a notable upside to employees leaning in…BUT it can come at a price.

The Long-Term Drawbacks of Leaning In aka Overworking

There is always cause and effect in how we work. Decisions have an impact. In many cases, “leaning in” means overworking.

The consequences of long-term “leaning in” are not good. It leads to burnout, imbalances in lifestyle, and significant impacts on your health – mentally and physically…and sometimes when you’re “in it”, the symptoms and results can be hard to recognize. It takes self-awareness…and sometimes you have to experience the burnout once to know when to ease up and take breaks.

Burnout: Continuously operating at full capacity (or greater) without adequate rest leads to burnout. This state of emotional, physical, and mental exhaustion reduces productivity and has proven to be seriously detrimental to your health. Leaning in causes fatigue, sleep deprivation, and disruption of the body's circadian rhythms, which can further impair physical and mental health

Work-Life Imbalance: Employees who consistently “lean in” often struggle to maintain a healthy balance between their personal and professional lives. This can lead to neglect of personal relationships, hobbies, health, and well-being. Yes, you are hyper-focused on the mission at work BUT you have temporarily forgotten about every other aspect of your life.

Diminishing Returns: Over time, the initial benefits of leaning in—like rapid skill acquisition—will plateau, leaving employees feeling stuck or unsatisfied.

Increased Stress: The pressure to continuously perform at a high level increases stress, leading to decreased job satisfaction, errors, lapses in judgment and reduced overall employee satisfaction. Healthwise, it can increase the risk of serious health problems like heart disease, stroke, diabetes, and mental health issues such as depression and anxiety.

Organizational Sustainability: A company reliant on employees constantly working at (or greater) than their full capacity will struggle to adjust when people need to step back, reduce workload or leave, leading to systemic issues with the sustainability of the organization’s growth, profits and wellbeing.

A Sustainable Approach

To mitigate these long-term consequences, both individuals and organizations can adopt an adaptable approach where, based on specific guardrails, companies can “lean in” to drive greater results and career advancement:

Setting clear “guardrails” for leaning in – e.g., we have “x” to product to deliver, it’s going to be 12 hard months and the effort will be significant. Being hyper-focused keeps the team focused on the mission and can yield exceptional results. Focus on culture, team behaviours and chemistry, outcomes, what’s in it for the employee(s) and the overall outlook of what this leaning in will bring to the company. Transparency and constant communication are key here.

Employees identify how they work best: Employees should be encouraged to set and respect personal boundaries, ensuring they have time to recharge. This self-awareness also allows the individual to choose how far they want to lean in. Everyone has different levels of performance and motivations to work. This sets up a culture of trust amongst the teams and leaders that people are listened to, valued and respected. Claire Hughes Johnson (ex-COO Stripe) has a great “How to work with Claire” one-pager template in her book, Scaling People, that I believe should be written by every leader and employee. Self-awareness is key here.

Create flexible practices: Organizations can build operating practices to support product discovery, innovation, adaptability and scalability of building and deploying software…this allows continuous and lasting capabilities to be released to the market. Organizations should look at shifting to a “work anywhere” culture, define core hours, create connectivity across the enterprise, and establish norms of working together (and more).

Providing support services for health and wellness: Encouraging a supportive environment that recognizes the risks of burnout and actively works to prevent it; including programs, channels (think hotlines, online doctors) and wellness services.

Long-Term Career Planning: Helping employees plan for long-term career growth, rather than just short-term gains, keeps them engaged and happy. Employees acknowledge that they are being invested in and will reciprocate. Additionally, companies that invest in their employees build a strong brand and become recognized as a desirable place to work.

There is no “one size fits all” solution. The answer is “it depends,” and taking into consideration the identified factors, it’ll allow you to make more confident decisions in your approach to building products and services.
